Culture shows up in the boring artefacts: a trustworthy CI pipeline, a runbook that is actually followed, code review that raises the bar without slowing the team.

Teams that scale reliably have a small number of non-negotiables: trunk-based flow, meaningful review, deploy-on-green, and observability wired into the platform, not bolted on.

Tools help. But the differentiator is a leadership team that protects those non-negotiables when deadlines get real.
